Independent, expert advice to design, model and deliver efficient distribution and transport operations across the UK and Europe.
Trusted by leading brands
When a contract, a lease or a software agreement comes up for renewal, you have a rare chance to build a more efficient, resilient and sustainable operation. Miss it, and you are locked into the same cost base for years.
Getting these decisions right is difficult. The questions are strategic and the stakes are high: should you in-house or outsource, how do you create a platform for growth, and how do you adapt your operating model as your customer and order profile changes? Most teams simply do not have the time, the modelling capability or the independence to answer them with confidence.
BoxLogic gives you the modelling capability, the independence and the delivery support that these one-off decisions demand.
We build rigorous models of your network, costs and capacity, and turn them into clear recommendations with a costed business case behind them. Where the answer means new partners, sites or software, we run the selection and support delivery through to go-live, so the solution lands first time.
And because we take no commissions or referral fees from providers, landlords or vendors, the recommendation is only ever driven by what the numbers say is right for you.
From a single strategic question to a multi-site transformation, our consultants plug in wherever you need them, from design through to project execution.

Ask us your questionA logistics consultant provides independent, expert support to improve how goods move through your distribution and transport operation. In practice that spans three levels of work: strategy (where should we operate from, should we outsource, how do we grow), design (modelling networks, sizing facilities, specifying systems) and execution (running tenders, selecting partners and software, and managing delivery).
The value of an independent consultant is objectivity. Because BoxLogic is not tied to a property developer, a third-party logistics provider or a software vendor, our recommendations are driven solely by your data and your objectives.
The strongest returns come when there is a decision window open. Typical triggers include:
Engaging early, before commitments are locked in, gives the most room to create an efficient and resilient solution rather than patching the existing one.
Fees depend on the scope, the complexity of your operation and the level of analysis required. A focused piece of work, such as a network model or an outsourcing options appraisal, is a defined fixed-fee project. A full transformation, run through to delivery, is scoped in phases so you can approve each stage before committing to the next.
We always set out the deliverables, timescale and fee in writing before any work begins, and we frame the investment against the savings and risk reduction the project is expected to unlock. The initial consultation is free.
There is no universal answer, which is exactly why an objective appraisal matters. Outsourcing to a 3PL can offer flexibility, shared infrastructure and access to expertise. Keeping logistics in-house can offer greater control, closer integration with your brand and, at the right scale, lower unit costs.
We model both options on a like-for-like basis, covering cost, service, risk, flexibility and the practicalities of transition, so the decision is made on evidence rather than instinct. Where outsourcing is right, we then help you select the provider and negotiate the contract.
A discrete analytical project, such as a network design or a cost-to-serve study, typically takes four to eight weeks. A tender and provider selection usually runs over three to four months, allowing time for a fair process and proper evaluation. Larger transformations, including implementation, are phased over a longer period with clear milestones.
We agree the timeline up front and report progress against it throughout, so there are no surprises.
We earn no commissions, referral fees or kickbacks from providers, landlords or software vendors. We do not resell technology or operate warehouses ourselves. Our only commercial interest is the quality of the advice we give you.
That independence matters because logistics decisions are long-lived and expensive to reverse. When the analysis and the recommendation come from a party with no stake in the outcome, you can act on them with confidence.
We support clients of all sizes and across many sectors, from rapidly expanding businesses to established, industry-leading brands. Our work spans retail and e-commerce, manufacturing, wholesale, food and drink, healthcare and more, across the UK and Europe.
Because our methods are grounded in your own data, the same disciplined approach applies whether you run a single distribution centre or a multi-site European network. A key strength is the ability to bring best practice learned in one sector to another.
A fast-growing retailer was running out of capacity and serving customers from the wrong locations. We modelled the network end to end, built the business case and supported the move to a new, optimised footprint.
